AEO vs SEO: What’s the Difference, and Does a Small Business Need Both?

Answer engines now sit above the search results. Here’s what actually changes for a local business, and what safely doesn’t.

Plain-English adviceOwner-to-ownerUpdated for 2026

The short answer:

SEO is the work of ranking your pages in a list of blue links. AEO, answer engine optimization, is the work of getting your business quoted inside the answer that sits above those links, whether that answer comes from Google’s AI Overview, ChatGPT, Gemini or a voice assistant. They are not rivals and you do not choose between them. AEO is mostly a formatting and structure discipline layered on top of SEO, and for a local business roughly eighty per cent of the work is the same work.

That last sentence is the part most articles on this topic bury, so it is worth repeating. If you own a plumbing company or a dental practice, you do not need a separate AEO budget, a separate agency or a separate strategy. You need your existing SEO done in a way that machines can quote.

What follows is written for owners of small local businesses rather than for marketers at software companies. The distinction matters more than it sounds, and we get to why further down.

What answer engine optimization actually is

An answer engine is any system that responds to a question with a composed answer instead of a list of links. Google’s AI Overview is one. ChatGPT and Gemini are others. So is Siri when someone asks it for a plumber near them, and so is the featured snippet Google has been showing since long before anyone used the term AEO.

These systems do not browse the way a person does. They pull passages from pages they can parse confidently, stitch them together, and cite a handful of sources. Being cited is the goal. That is the entire discipline.

Which means the work is unglamorous and largely mechanical:

  • Answer the question in the first two sentences. Not after a paragraph of context. Machines extract the passage that answers directly, and a passage that opens with throat-clearing is skipped.
  • Use the question as the heading. If people ask “how much does a bathroom remodel cost in Massachusetts”, that string should exist on your page as an actual heading with the answer under it.
  • Keep the answer self-contained. A passage that depends on the three paragraphs above it cannot be lifted. Each answer should survive being read alone.
  • Add structured data. Schema markup tells a parser what your page is rather than making it guess. FAQ, Service and LocalBusiness markup do most of the work for a small business.
  • State facts plainly and specifically. “We serve the North Shore” is quotable. “We pride ourselves on exceptional service throughout the region” is not.

None of that is new. It is what good technical writing has always looked like. The difference is that until recently sloppy structure cost you a little ranking, and now it costs you the citation entirely.

What SEO still does that AEO does not

There is a genre of article suggesting SEO is finished. It is not, and betting your business on that idea would be expensive.

SEO earns the authority that makes citation possible. Answer engines do not pull from random pages. They pull from pages that already have topical authority, links and trust signals, which is exactly what SEO builds. You cannot skip the ranking work and go straight to being quoted.

SEO covers the searches that are not questions. A great deal of commercial search is two or three words with obvious intent: “emergency plumber peabody”, “invisalign near me”. Those do not produce a composed answer. They produce a map pack and a list of links, and they are where most local revenue still comes from.

SEO owns the click. An AI answer may satisfy the user without sending anyone to your site. A ranking that earns a click sends a person who can call you. Both have value, but only one puts someone on your booking page.

Local search barely changes. This is the part that matters most for the businesses we work with. When somebody searches for a service near them, Google still serves the map pack, and the map pack is still driven by your Google Business Profile, your proximity, your reviews and your citations. No amount of answer engine optimization moves that. Optimizing your Google Business Profile remains the single highest-return hour a local business can spend.

How answer engines decide who to cite

Nobody outside these companies knows the weighting, and anyone claiming otherwise is guessing. But the observable pattern across AI Overviews and assistant answers is consistent enough to plan around.

  • They favour sources that already rank. Citations skew heavily toward pages in the top ten for the underlying query. This is why AEO without SEO does not work.
  • They prefer passages that answer without context. A self-contained paragraph gets lifted. A sentence that begins “as mentioned above” cannot be.
  • They reward specificity. Numbers, ranges, named steps and concrete conditions get quoted far more than adjectives. “Usually $150 to $350” survives extraction; “affordably priced” does not.
  • They lean on corroboration. A claim repeated consistently across your site, your Google Business Profile and your reviews is safer to quote than one that appears once.
  • They cite recency for anything time-sensitive. Pricing, regulations and anything with a year in it get pulled from whatever looks current.

Read that list back and notice how little of it is a new skill. It is a request to be specific, self-contained and consistent, which is what clear writing already means.

Read the last row again. For a small local business the honest overlap is very high. The pages that get cited are usually the pages that already ranked, written a little more directly.

What actually changes if you run a local business

Most writing on this subject is aimed at marketing teams at software companies, where the audience researches for weeks and reads long comparison content. A local service business is a different animal, and the advice should be different too.

Your customers ask shorter, more urgent questions. “Why is my water heater leaking” is an answer engine question. “Emergency plumber near me” is not. You are optimizing for the first kind, which is usually the research step that happens an hour before the second kind.

The citation often is the conversion. When somebody asks an assistant which local company to call and yours is named, that is worth more than a click from position four. Nobody has good tooling to measure it yet, which is precisely why it is undervalued right now.

Your best AEO asset is the thing you already know. The questions customers ask you on the phone every week are the exact questions worth answering on your site. Most owners have twenty of them memorised and none of them written down. That is the highest-return content project available to you and it costs nothing but an afternoon.

Reviews feed the answer. Assistants asked to recommend a local business lean heavily on review volume, recency and sentiment. Review generation was already worth doing and is now doing double duty.

If you want the practical version of this for your own market, that is what we build into local SEO and content marketing work.

A worked example

Abstract advice about “structuring content for extraction” is hard to act on, so here is the same answer written twice. The topic is a question every plumber in the country gets asked.

The question: why is my water heater leaking from the bottom?

How most service pages handle it. “At Anytown Plumbing we have proudly served homeowners for over twenty years. Our experienced, fully licensed technicians understand that a leaking water heater can be a stressful experience for any family. Whatever the cause, our team has the expertise to diagnose and resolve your issue quickly and affordably. Contact us today for a free estimate.”

Nothing in that paragraph answers the question. There is no passage to lift, so there is nothing to cite. It will not appear in an AI Overview and it will not win a featured snippet, because it contains no information.

How to write it so it can be quoted. “A water heater leaking from the bottom usually means one of three things: a failed drain valve, a leaking temperature and pressure relief valve, or a corroded tank. The first two are repairable for roughly $150 to $350. A corroded tank is not repairable and means replacement, typically $1,200 to $2,500 installed. Shut off the water supply and the power or gas before anyone looks at it.”

The second version answers in the first sentence, gives specific numbers, and stands alone without the paragraphs around it. It is also simply more useful, which is the point worth holding onto. Content that machines quote and content that helps a worried homeowner at 9pm turn out to be the same content.

Notice what the good version does not do. It does not mention how long the company has been in business, it does not describe the team as experienced, and it does not ask for the call until the question is answered.

How to start, in order

If you do nothing else, do these four things in this sequence. They are ordered by return, not by how modern they sound.

Finish your Google Business Profile

Every service listed, real photos, accurate hours, questions answered, posts occasionally. This still drives more local revenue than anything on this page, and assistants read it.

Write down your twenty questions

The ones customers actually ask. One page or section per question, the answer in the first two sentences, the question as the heading. No preamble.

Add schema

FAQ, Service and LocalBusiness markup so a parser knows what it is looking at instead of inferring. This is a one-time technical job.

Keep reviews current

Volume and recency both matter. A steady trickle beats a burst followed by two silent years.

What we would ignore for now

Plenty is being sold into this gap, and some of it is not worth your money yet.

  • A separate AEO retainer. If an agency proposes AEO as a distinct line item on top of SEO for a local business, ask precisely what work is being done that their SEO does not already cover. Sometimes there is a real answer. Often there is not.
  • AEO ranking trackers. The tools claiming to track your visibility inside AI answers are early and inconsistent. Results vary between users and sessions, so a single number is not telling you what it appears to.
  • Rewriting your whole site. Retrofit your top ten pages, learn what moves, then decide. Nobody knows enough yet to justify a full rebuild on this basis.
  • Panicking about traffic loss. AI Overviews do reduce clicks on some informational queries. They have had far less effect on commercial and local intent, which is where a service business actually earns.

We would rather say this plainly than sell you something. If your Google Business Profile is half finished, that is the problem to fix, not your answer engine strategy.

Frequently asked questions

What is the difference between AEO and SEO?

SEO aims to rank your page in the list of search results. AEO aims to get your content quoted inside the answer that appears above those results, in AI Overviews, ChatGPT, Gemini or voice assistants. SEO optimizes the page, AEO optimizes the passage. For a local business the underlying work overlaps heavily, because answer engines cite pages that already have authority.

Does AEO replace SEO?

No. Answer engines pull from pages that already rank and already carry trust signals, so SEO is the foundation that makes citation possible. Local search in particular has changed very little: the map pack still runs on your Google Business Profile, proximity, reviews and citations.

Do small businesses need to do anything about AEO?

Yes, but less than the noise suggests. Answer the questions your customers actually ask, put the answer in the first two sentences, use the question as the heading, and add schema markup. That is most of it. You do not need a separate budget or a separate agency.

What is GEO and how is it different from AEO?

GEO stands for generative engine optimization and refers to being cited by generative systems such as ChatGPT and Gemini. In practice most people use GEO and AEO interchangeably, and the tactics are close to identical. Be careful with the acronym though: “geofencing” is an unrelated advertising technique based on physical location.

How do I know if AI is citing my business?

Honestly, imperfectly. Ask the assistants questions your customers would ask and see whether you are named, and repeat it periodically. Tracking tools exist but are early and their numbers move between sessions. Treat any single figure with suspicion.

Will AI Overviews kill my website traffic?

They reduce clicks on informational searches where the answer is simple and complete. They have had much less effect on commercial and local intent, because someone who needs a plumber today still has to choose and contact one. The queries that produce revenue for a service business are largely intact.

Does schema markup really matter for this?

It helps meaningfully. Schema removes guesswork by stating explicitly what your page is, who provides the service and where. It is a one-time technical job with ongoing benefit, and most small business sites do not have it.

How long before this pays off?

Structural changes to existing pages can affect featured snippets within weeks. Being cited by AI systems tends to follow the authority you build over months. It compounds in the same way SEO does, which is another reason to treat it as the same project.
